This case study is based on a real VNEXT project. The client's identity and certain project details have been anonymized or generalized for confidentiality purposes.

Our client designs and manufactures security locks, ranging from residential padlocks to specialized locking systems for real estate, construction, and industrial facilities, and also supports OEM and ODM production for other businesses. Exact financials are withheld for confidentiality.

THE CHALLENGE

The initial request arrived closer to a concept than a finished specification: an application built around the client's key box hardware, intended to handle payments, room reservations, and notifications, without a detailed picture yet of how those pieces should actually work together.

The engagement also ran as a direct, close working relationship with the client rather than a typical vendor arrangement, which meant matching the communication pace and expectations of a Japanese business team from day one.

The client wanted its key box hardware paired with a complete application covering property viewing reservations, remote access approval, and notifications, taking an early concept all the way to a production ready system.

Because the starting requirement was closer to an idea than a specification, the team treated requirement discovery as its own dedicated stage of the work, running structured rounds of questions with the client to convert that idea into concrete features and a design ready for development.

The team communicated using Horenso, the structured report, update, and consult discipline common in Japanese business culture, and met with the client regularly whenever new questions or decisions came up, so the relationship functioned as one integrated team rather than a vendor and a client working at arm's length.
